§ 01 · Feature audit
What the app actually is right now
✓ What's strong
- Stempelpass + OCR + QR is a real, working daily loop.
"Photograph the Mondoux bill → stamp lands → 10 stamps = 50 AED at any
partner" is the cleanest mechanic in the app. It's the only loop that
produces cash value the member can name. Everything else is wrapper
around this.
- Closed niche. German-speaking + Dubai + paid is a sharp
filter. The fact that the app is in Austrian-inflected German is a moat,
not a limitation. A non-DACH person literally cannot use this comfortably.
That's worth more than the founder probably credits.
- Surface breadth signals seriousness. Watch + Widgets +
Live Activities + Universal Links + AR — a competitor would need 9–12
months to catch up on surface area alone. Reviewers will notice.
- Operational transparency angle is rare. The
"surplus → DACH school donation," monthly partner reconciliation, EU
servers in Frankfurt — that's the kind of detail that converts a
skeptical 40-year-old finance person who's been burned by Dubai
"VIP" apps.
✗ What's weak / where the loop drops
- Flaggen-Modus is a press feature, not a retention feature.
ARKit scene reconstruction + Splatoon shader is genuinely cool, but
Pokémon-GO-style territorial play needs density. With ~22k addressable
DACH expats, of which maybe 2k will ever install, of which maybe 200
will play AR weekly — Sunday Endspiel matches with 11 active players
in your district will feel sad, not viral. Don't kill it, but
stop putting it on the front page.
- Sackerl, Postkarten, Briefkasten, Memory Wall are
charming and zero of them are the reason someone pays 99 AED/month.
They're texture. Today they're treated as headline features. They
should be retention chrome.
- Trust-Score is a feature without a job. What does my
trust score unlock? If the answer isn't "access to a specific room/event/partner
deal that low-trust members can't see," it's a vanity metric and worse —
it's a vanity metric that asks the member to do invisible work. Either
give it teeth or remove it.
- Premium gating is currently soft. "Up to 30% off,
exclusive events, family slots" — these are all conditional and vague.
A no-brainer offer is unconditional and specific. ("AED 100 minimum
monthly cash-back, or we refund the difference.")
- No visible social proof of who's inside. A closed
club's value is partly who else is in the room. Today the app
shows partners (good) and friends (only if you already have them). A
new member has no way to see "47 other Austrians signed up this week,
here's an anonymized cross-section." That's a missed activation lever.
- Push and Universal Links are blocked by Apple Developer enrollment.
Known. But every week without push is a week the daily loop has no
re-entry trigger beyond the user's own habit.
Do the loops self-reinforce?
Partially. The Stempelpass → Cash credit → Partner visit loop works as a
closed economic loop if partner density is there. The social loops
(Friends, Sackerl, Flaggen) are second-order — they only fire if the
Stempelpass already brought the user back.
The loops are stacked on top of one foundational loop.
If Stempelpass economics are weak, everything else collapses.
§ 02 · Three-lens review
Press, customer, partner.
Reviewer / press lens
Would I cover this? Yes — but the angle is not
"AR loyalty app." The angle is one of:
Founder story
"The Austrian founder building a private club for the 22,000 Germans,
Austrians and Swiss who actually run half of Dubai's hospitality."
Strong. Human angle, durable.
Viral hook
"How a Dubai expat app uses Pokémon-GO-style AR to make DACH expats
spray-paint Burj Khalifa for their flag."
Weak retention link, but great for one-time pickup by Wired / The National.
Fintech-adjacent
"The first loyalty app that pays the customer back in cash, not points."
Surprisingly strong for German-language press (Der Standard, NZZ,
Handelsblatt expat sections).
What's missing for the press story:
a named anchor partner that's not a café.
Mondoux + Lucky Fish + Verve are nice but they're all F&B / lifestyle.
One bank intro, one school discount, one DXB lounge deal — and the story
shifts from "loyalty app" to "expat infrastructure."
Customer lens (the morning after)
A 38-year-old Austrian engineer in Dubai Marina who saw the
pitch last night will ask three questions over coffee:
- "Will I actually save 99 AED/month?" — Today the answer
is "maybe, if you go to partners weekly." That's a maybe. Maybes don't
convert at AED 99/mo.
- "Who else is in this?" — Today, opaque. He cannot see
the list of partners and members without paying. This is the wrong
direction.
- "What can I get here I can't get anywhere else?" — Today:
a punch card and a flag game. He's been to The Entertainer (AED 495/yr,
gives him hundreds of 2-for-1s). Why is OIDA 2x that for less concrete
savings?
Churn driver #1: Month 2, he's only
redeemed 2 stamps because partner density in his area was thin, and the
math doesn't work. He cancels.
Churn driver #2: He never saw another
Austrian he recognized in the app, so it never felt like a "club."
Partner lens
Does signing up bring real foot traffic?
Today, unprovable. The partner pitch says "3–4 visits per week per active
member" — that's an assumption, not a metric.
- Partner needs: named lead list ("these 14 Austrian
members are within 500m of you, want us to push them a one-time intro
voucher?"), monthly reconciled report with verified scan logs, ability
to push a flash promo to nearby OIDA members.
- The stack can do all three already (geofencing + partner directory +
Realtime + push). What's missing is the partner dashboard surface
and a contractual SLA on lead delivery.
- Zero-commission is the right anchor for cold partner outreach. Don't
budge on it. But pair it with a paid "Partner Plus" tier
for partners who want the push-to-nearby-members trigger. That's the
partner-side monetization the deck is missing.
§ 03 · Gap analysis
What's missing for the pitch to land.
Feature gaps that block the no-brainer pitch
- No money-back guarantee on the cash-back math. The
single biggest unlock. See §4.
- No closed-room benefit. A premium tier needs at least
one benefit that is literally unavailable elsewhere. Pricing-relative-to-Entertainer
demands it.
- No "who's inside" wall. A monthly anonymized roster of
the club ("This month: 312 Austrians, 891 Germans, 156 Swiss. 73 work in
finance, 41 in hospitality, 28 are doctors.") — converts the activation
page.
- No concierge primitive. A single human-in-the-loop
request channel ("get me a table at Zuma Saturday 8pm") would do more
for retention than three new AR features.
- No verified DACH identity check at signup. Right now,
anyone can claim to be Austrian. For a closed club, that's wrong. Passport
scan (one-time, on-device, hash-only) would harden the "you are actually
in the room with verified DACH expats" promise.
Usage-loop gaps
- Acquisition: No referral mechanic with teeth. "Invite 3,
get a year free" is fine but slow. Pair with a
founder cohort cap — "First 500 members,
locked-in 99 AED/month for life, never offered again." Scarcity > discount.
- Activation: First-week experience is undefined. A new
member should be auto-walked to their nearest 3 partners with a free
first-stamp on signup at each. That's a guaranteed early win.
- Habit: Push is blocked (Apple enrollment). Once unblocked,
the highest-leverage push isn't "new event" — it's "You're 200m from
Mondoux. One stamp = next free coffee." Geofence + Realtime + push.
The stack already has all three.
- Referral: Currently transactional. Make it social:
"Your referral, Stefan, just claimed his first stamp at Mondoux." Real-time
receipt.
- Renewal: No end-of-year ritual that creates "obvious
yes." Wrapped is in the stack — make it the renewal moment. "You saved
1,247 AED this year. Renew for 999."
Trust / proof / status gaps
- Why high price feels expensive today: Vague benefits,
no anchor, no visible roster, no concierge layer, no verified identity,
no SLA.
- Why it could feel cheap: "AED 199/month, you get
guaranteed AED 100 in cash back, a verified club of 1,800
Germans/Austrians/Swiss, concierge for restaurants and Heimflug, and
access to two closed events a month you can't get into otherwise."
Frame as "less than one Friday brunch."
§ 04 · The no-brainer offer
Three unlocks, stack-ranked.
Unlock 01 · Price killer
Heimat-Garantie
Guaranteed monthly cash-back floor.
"Spend at OIDA partners. We guarantee a minimum of AED 100/month cash
back across the partner network. If you don't hit it, we top you up to
AED 100 at month-end. No conditions, no expiring points."
Why it's a no-brainer
Member pays AED 199. Member is guaranteed AED 100 back. Net cost:
AED 99. For that AED 99 the member gets everything else (events, AR,
postcards, concierge). The math reads instantly.
How it ships
- App: Cash-back ledger on profile; live counter, day-25
under-floor push with fastest-path partners.
- Server:
user_cashback_ledger
monthly window; pg_cron month-end top-up.
- Partner: Zero change. Top-up from membership pool,
not partner margin.
- Risk: Cap to members with ≥ 4 scans / month.
Rewards behavior, not free-riders.
Unlock 02 · Premium justifier
Konsul
Concierge channel for verified members.
"One chat. One human. Real bookings. Table at Zuma Saturday, school
tour at GISD next week, Lufthansa rebooking when your Heimflug gets
cancelled. We make the call."
Why it's a no-brainer
The single biggest unmet need for DACH professionals in Dubai. Money,
no time, mediocre English-language concierge options, zero German-speaking
ones. No competitor under AED 2,000/year.
How it ships
- App: "Konsul" tab. Threaded chat (Supabase Realtime
channel per user). Photo + audio attachments.
- Server:
concierge_requests
+ concierge_messages;
state machine open → in_progress → resolved.
- Ops: One part-time German-speaking concierge to start
(10–15 requests/day cap; visible queue length).
- Pricing lever: The feature that justifies AED 199
over AED 99. Premium-only. 3 requests/month included, AED 50 each
after.
Unlock 03 · Retention engine
Stammtisch-Pass
Closed monthly room, invite-only.
"Once a month. One curated room. Invite-only by your Trust-Score +
membership tier. Last month: 14 Austrians, 22 Germans, 6 Swiss, no
plus-ones, no journalists, real conversations. Next one: 9 days."
Why it's a no-brainer
Solves "who else is in the room" directly. Turns abstract membership
into a physical, recurring, scarce event. Finally gives Trust-Score a
job (entry threshold). Activates partners (rotate venue monthly).
How it ships
- App: Events stack already has RSVP, gating, attendee
counts. Add invite-only event type tied to Trust-Score ≥ X AND
Premium ≥ 30 days. Live Activity countdown.
- Server: Reuse
events
+ event_rsvps.
Add an eligibility predicate. That's the schema delta.
- Partner: Rotate venue monthly. Space + welcome drink
free in exchange for exclusivity. The concrete "Partner Plus" perk.
Why these three together
Heimat-Garantie kills the price objection.
Konsul justifies the price premium.
Stammtisch-Pass delivers the "real club" feeling
that retains.
All three reuse existing schemas + existing surfaces. Engineering effort:
6–10 weeks for a tight v1 of all three, not quarters. The
hardest part is Konsul ops, not Konsul code.
§ 05 · Pricing tension
Move both numbers.
Recommended monthly
AED199/mo
Or AED 1,990/year. Sits comfortably between The Entertainer (~AED 495)
and The Arts Club (~AED 31,500 joining + annual). It's the
only product in that band.
Free
AED 0
Stempelpass, events RSVP, news briefing, Sackerl,
Flaggen-Modus. The funnel.
Klub
AED 199/mo · AED 1,990/yr
Heimat-Garantie (AED 100/mo floor), 3 Konsul requests/mo,
Stammtisch eligibility, all partner discounts, postcards, Heimflug-Modus.
Klub Plus
AED 499/mo · AED 4,990/yr
Unlimited Konsul, priority Stammtisch seating, +1
family member, hard-to-get reservation queue, school-referral
concierge, banking intro support.
AED 1,990/yr Klub sits comfortably between The Entertainer (~AED 495) and
The Arts Club (~AED 31,500 joining + annual). AED 4,990/yr Klub Plus is a
different sale to a different buyer (family-relocation, dual-income
finance/medical households). Smaller volume, higher LTV, easier to deliver
concierge-heavy. 999/yr at 99/mo (current) is too
cheap for what's being promised and too expensive for what's being
delivered. Move both numbers.
Anchors that need to sit next to the price
- The guarantee. Numeric, named, visible on the paywall.
- The roster. "1,847 verified DACH members" (anonymized
aggregate). Hard to fake, easy to scan.
- The named partners list with 1 anchor non-F&B partner.
A school, a bank intro service, or a DXB lounge. One is enough.
- A real photo of a real Stammtisch. Not a render. Not
stock. Photo from event #1, with permission.
- Founder face + name + accountability line.
"Wenn's nicht passt, schreibst direkt an mich." The single
highest-converting line for German-speaking buyers who've been burned.
Enterprise-style access plays that fit the stack
- Heimflug-Concierge — Lufthansa/Austrian/Swiss rebooking
help in German, for the 3am cancellation. High-frequency pain, low-supply
solution.
- GISD / Swiss School waitlist navigation — for relocating
families. Niche but the LTV is brutal — these households will pay AED
5k/yr without blinking.
- Banking intro — Emirates NBD / Mashreq German-desk
introductions. Stack delivers nothing here; the offering is a phone tree
of contacts. Doesn't need an app.
- Hard-to-get reservation queue — Zuma, Em Sherif, Ce La
Vi. Real partner-side work. Big payoff for Klub Plus.
§ 06 · The honest no-go list
Cut these. Or radically demote them.
-
Cut
Don't pour more engineering into Flaggen-Modus until membership crosses 1,500 active.
It is the most expensive feature per active user the
app has. Park in maintenance. Keep what's built; ship no new mechanics
until density justifies it. Great press hook — keep that — but not a
retention engine at current scale.
-
Cut
Drop Trust-Score as a visible number.
Either repurpose it as the silent gate for
Stammtisch eligibility (its only real job) or remove the UI. Visible
vanity scores erode trust in a club for adults.
-
Cut
Don't build a web app version.
Stay native iOS. The closed niche is small enough
that "iOS only" is a filter, not a constraint. Android can come at 3,000
members, not before.
-
Cut
Don't chase non-DACH expats "later".
The brand is German-first. Diluting it for TAM is
the failure mode of every niche club. The Italians, French, and Nordics
will copy the playbook. Let them.
-
Cut
Stop describing Sackerl, Postkarten, Memory Wall, Briefkasten as headline features.
Move them to a "Klub-Leben" sub-tab. They're
retention chrome. They sell nothing on the paywall.
-
Cut
Don't run paid acquisition yet.
Until cash-back guarantee + concierge are live,
paid acquisition will buy you Month-2 churn. Founder-led + referral +
press for the first 500. Hard cap.
-
Cut
Don't add crypto, AED stablecoin, NFT membership, or any web3 thing.
Not because it's wrong — because it's the wrong
signal to a 38-year-old DACH professional with a family. Wrong room.
§ 07 · What to ship next
In order.
- Heimat-Garantie ledger + month-end top-up job — 2 weeks.
No new schemas of substance.
- Konsul tab + Realtime threads + one operator desk —
3 weeks app, 1 week ops setup.
- Stammtisch-Pass event type + eligibility predicate + first event booked
— 2 weeks app, 1 week partner outreach.
- Paywall rewrite with guarantee math, anonymized roster,
founder line, real photo — 1 week.
- Apple Developer enrollment lands → push lit up → geofenced
"200m from Mondoux" trigger live — already in flight.
- Founder-cohort cap of 500 at AED 1,990/yr lifetime-locked rate,
announced once, never again — marketing moment.
Then re-evaluate Flaggen-Modus density and decide
whether to invest further.
Closing note
Don't add. Sharpen.
The app already has more surface than 95% of pre-launch consumer iOS
products. The problem isn't that OIDA needs more features. The problem is
that none of the features currently make
the purchase decision easy.
Fix the purchase decision — guarantee, concierge, room — and the existing
surface becomes the depth that justifies the price.
— Sharpen.
